You’re probably here because of one of these.

Every modernization engagement I’ve taken started with a sentence like one of these, said in a meeting where everyone already knew it was true.

“We can’t hire for it.”

The only people who understand the system are the people who wrote it, and they left. Onboarding an engineer takes months because the knowledge was never written down.

“Every release is an event.”

Deploys are manual, rare, and scheduled around who’s available to fix them afterwards. So changes get batched, and batched changes are how outages happen.

“We want to add AI, but not here.”

The data that would make a model genuinely useful lives inside the system nobody will touch. So the AI work stalls at a proof of concept that never reaches production.

“A rewrite was quoted at 18 months.”

And the business can’t stop for 18 months. Big-bang rewrites fail because they ask you to run two systems and freeze the roadmap at the same time.

None of these need a rewrite. They need the system made legible, the release path made boring, and the risky changes made reversible — in that order, while it keeps running.

Systems review

You describe the system and what you can’t currently do with it. I tell you where I’d start and what I’d want to look at first. If it isn’t a fit, I’ll say so and point you somewhere better.

Mapping

I go into the codebase and come out with a written map: what depends on what, where the risk is concentrated, what a safe first change looks like, and what it would cost. Yours to keep and to hand to anyone — including a different contractor.

The work

We start with the change that reduces the most risk, not the one that demos best. Shipped in reviewable increments to your team’s standards, with the reasoning documented so it survives me leaving.
